The Operating Spine Diagnostic

You don't have a data problem. You have a decision problem.

Before you spend another dollar on AI, software, or a new hire, get an honest read on the operating layer underneath it. The Operating Spine Diagnostic scores how your business actually runs, in three weeks, for a fixed fee.

The lens

Four segments. One honest score.

Every company we walk into runs on the same four segments. We call them the Operating Spine. Most $10M to $75M companies have never seen them scored side by side. The owner feels the symptoms. The Diagnostic names the cause.

S.1

Leadership

Who owns what, and whether decisions leave the owner's head.

Aligned · Compensating · Misaligned
S.2

Process

The cadence and the systems the week actually runs on.

Aligned · Compensating · Misaligned
S.3

Data

Whether the numbers you steer by are connected, trusted, and current.

Aligned · Compensating · Misaligned
S.4

Applied AI

Whether AI has solid ground to land on, and where it pays first.

Aligned · Compensating · Misaligned

Put AI into the wrong environment and it just makes your current problems a hundred times worse. That is why we score the environment first.

What you receive

Not a survey. Not a slide deck.

Senior operators interview your leaders, read your systems and your numbers, and score each segment of the Spine. It stands on its own. You can stop at the Diagnostic with an honest map of your business and owe us nothing further.

D.1

The scored Spine

All four segments scored Aligned, Compensating, or Misaligned, with the evidence behind each score.

D.2

The diagnostic memo

Current state, the top risks, and the recommended interventions, in plain English your leadership team can act on without us.

D.3

Your baseline

A captured snapshot of your operating metrics as they stand today, so any improvement you make next is measured against something real.

D.4

The working session

We walk you and your leadership through all of it, live, and answer the hard questions.

How it works

Three steps. No surprises.

1

Book the fit call

Thirty minutes. We confirm the fit in both directions before any money moves.

2

Diagnose

Two to three weeks. Interviews with your key people, document and data review, scoring. We stay out of your team's way.

3

Decide

You take the memo and the working session and choose what happens next. Fix it with your own team, bring us in to install what is missing, or stop here.

Who it is for

Built for the inflection point.

Founder-led and PE-backed services and project-based companies in the $10M to $75M range. A company preparing for a sale or a raise. A new platform after close, where the data is fragmented across entities. An owner who wants AI but suspects the foundation is not ready. An operating partner who needs a true read on a portfolio company in weeks, not quarters.

If that is not you, the Diagnostic will not be worth the fee, and we will say so on the fit call.

A real bench of operators delivers it, not a solo act. Our principals have built the business intelligence function and operating cadence across a 40-company, $1B+ PE-backed platform, led enterprise technology at global banks, and run finance operations across multiple sectors. Senior judgment, at a fraction.

The price
$15,000
Fixed fee · No hourly meters · No surprise scope

The fee and terms are confirmed in a standard engagement letter before we start. Either party can exit on 14 days' notice. If you engage us for the Install within 90 days, the diagnostic fee is credited against it.

Questions

Asked and answered.

How is this different from a consultant's assessment?

Consultants recommend. We are operators who install and run these systems for a living, and the Diagnostic is scored against the same lens we use when we take a seat inside a company. The memo tells you what we would actually do first, and why, in plain English.

Do we have to hire you afterward?

No. The Diagnostic stands on its own. You can take the map and run it with your own team. Some clients ask us to install what is missing. That is a separate decision you make after you have the memo, not a condition of the fee.

What do you need from us?

Access, not homework. Interviews with your key people, read access to your reporting and core systems, and the documents you already have. We do not ask your team to build anything for us.

Is our information safe?

Yes. A standard confidentiality agreement is part of the engagement letter, and client material never leaves the engagement. We publish nothing about your company without written permission.

We are mid-diligence or post-close. Is three weeks realistic?

Yes. The Diagnostic was built for inflection points. If your timeline is tighter than three weeks, raise it on the fit call and we will tell you honestly whether we can compress.

Why is there a fit call before you take our money?

Because the Diagnostic is not worth $15,000 to everyone. If your company is below the range where the Spine matters or you actually need something else, we say so in thirty minutes and part as friends.

Who does the work?

EOMGTZ principals. The people on the fit call are the people in your interviews and behind the memo.
